The engineering
The X̄/R chart is the workhorse of variables SPC: plot subgroup averages against the X̄ limits to watch the process center, and subgroup ranges against the R limits to watch the spread. The control constants A₂, D₃, D₄, and d₂ come straight from the AIAG SPC tables and depend only on subgroup size n — they convert average range into 3-sigma limits without ever computing a standard deviation directly.
Set your limits from at least 25 in-control subgroups before trusting them, and always check the R chart first — an out-of-control range invalidates the X̄ limits, since σ̂ = R̄/d₂ assumes stable spread. Note control limits are the voice of the process, not the spec limits: capability (Cp/Cpk) is the separate question of whether that stable process fits the drawing.
For n below 7 the R-chart lower limit is exactly zero (D₃ = 0), because with small subgroups a range of zero is statistically ordinary and shouldn't trip an alarm.
Where this math comes from
Walter Shewhart, a physicist at Western Electric's Hawthorne plant, sketched the first control chart on a single page of a May 1924 memo to his boss — dividing common-cause 'noise' from assignable-cause 'signal' and drawing lines at three sigma. His 1931 book Economic Control of Quality of Manufactured Product turned that memo into the foundation of statistical process control.
The range-based shortcut — using R̄ and tabulated constants instead of computing σ for each subgroup — made the method practical on the shop floor with a pencil and a slide rule. Those constants were tabulated through the 1930s and 40s and later codified by the Automotive Industry Action Group (AIAG), whose SPC reference manual (first edition 1991) is the version quality engineers cite on the bench today.
